Just found this site showing the making of Charcoal
The photos show how the timber should be layered properly in a kiln.
I must admit that when I'm loading my kilns I just back up the Processor to the kiln and tip the product straight in...

Good stuff.. There is nothing like using proper charcoal on yer barbie.

Definitely worth the effort of laying it out properly. A colleague at Ben Lomond (National Trust for Scotland) has been clearing rhododendron and then converting it into charcoal - superb charcoal by the way - and selling it on to earn some spends for the Ben Lomond site. Used similar sized double skinned steel ring kiln that we picked up from a guy in Pembrokeshire (who unfortunately is no longer making them anymore). The kiln has now gone up to Inverewe to use for their invasive rhododendron.
We're now looking to get some of the wee 'portable' kilns to take to shows etc. Will keep you posted.
